Allana Group-Captain Fresh venture targets 100 protein retail stores after reaching INR 100 crore annualised run-rate

Indian Retail Alliance Private Ltd (IRAPL), the joint venture between Allanasons Pvt Ltd of the Allana Group and Captain Fresh, has recorded an annualised revenue run-rate of approximately INR 100 crore within two months of commencing operations. Established in May 2026, the company has begun operations across Goa, Bengaluru and Kerala, with further expansion underway in Pune and Kolhapur. IRAPL aims to establish a network of more than 100 stores by the end of August 2026 while exploring opportunities in Hyderabad and other markets. The venture is also building institutional partnerships, expanding distribution channels and strengthening the Allana Group's presence in India's organised domestic protein retail and food supply market.

Indian Retail Alliance Private Ltd (IRAPL), a joint venture between Allanasons Pvt Ltd, part of the Allana Group, and seafood and food technology company Captain Fresh, has reported an annualised revenue run-rate of approximately INR 100 crore within the first two months of operations as it accelerates the rollout of its organised protein retail business across India. 
Established in May 2026, the venture said its current performance equates to an average monthly revenue run-rate of more than INR 8 crore, providing an operational base for its planned expansion into additional markets. 
IRAPL has commenced retail operations in Goa, Bengaluru and Kerala, while store launches are underway in Pune and Kolhapur. The company is targeting a network of more than 100 stores by the end of August 2026 through a combination of soft launches, full-format outlets and entrepreneur-led franchise partnerships. It is also evaluating expansion into Hyderabad and other major consumption centres. 
The company's growth strategy is built around a "7-7-7" operating model covering seven product categories, seven retail and distribution channels, and seven priority geographic markets. According to IRAPL, this approach enables it to supply fresh and value-added protein products through neighbourhood retail stores, organised retail, institutional customers, packaged food formats, quick commerce platforms and other distribution channels. 
Alongside its retail expansion, the company is strengthening its institutional business. IRAPL said it is developing a standardised protein retail format with one of India's largest retail chains, with the first prototype outlet expected to become operational by the middle of August. Subject to successful implementation, the model could be replicated across the retailer's wider store network. 
The venture has also entered into a partnership with a leading poultry industry association in South India to support future expansion. In addition, it is evaluating a packaged protein retail partnership with a major quick-commerce platform and is undergoing supplier qualification and audit processes conducted by multinational companies, which could enable participation in organised institutional supply chains. 
For the Allana Group, the joint venture represents an expansion beyond its established food sourcing, processing, manufacturing and export operations into India's domestic organised protein retail market. The company expects the venture to strengthen its presence across the food value chain while improving supply chain utilisation, enhancing domestic brand visibility, diversifying revenue streams and generating greater consumer and market insights. 
A spokesperson for Indian Retail Alliance Private Ltd said the achievement of an annualised revenue run-rate of around INR 100 crore within two months demonstrated the commercial potential of an organised protein retail platform. The spokesperson added that the combination of the Allana Group's food processing and sourcing capabilities with Captain Fresh's technology and supply chain expertise was intended to build a scalable retail and institutional business while expanding the group's presence in India's domestic food market.
